Faith Rewarded: Clippers

John DeBell challenged his Christian beliefs and took a chance on a landscape business.
"Was Jesus Christ who he said he was or not?" This question consumed John DeBell’s thoughts for many years as he was growing up.
But to find the answer to his question, DeBell had to have a little faith, and a little faith went a long way. In 1975, DeBell made what he calls a "life-changing commitment to the Christian faith." That same year he became involved with a nondenominational ministry for teenagers called Young Life. DeBell grew to love hanging out with high school students on their turf. So in 1981, he took his faith one step further and decided to cash in the $1,000 remaining in his college fund, buy a couple of push mowers and create summer lawn maintenance jobs for Young Lifers.
"I saw a need for quality landscape service in my area and it was an easy entry profession with minimum investment," DeBell continued. "I just felt like there were some kids who needed jobs and I wanted to own a company."
While this leap of faith did prove risky, DeBell overcame his fair share of challenges along the way, growing his business into a more than $3-million operation offering maintenance, enhancement and snow plowing services.

LIVING ON A PRAYER. DeBell’s original business plan focused his maintenance services on three areas: real estate professionals, builders and local ChemLawn customers. Only the builders, who needed to have the landscapes surrounding their newly finished model homes maintained, bit at DeBell’s service offerings.
"Real estate professionals didn’t want to spend their commission money on servicing the homes they were trying to sell," DeBell explained. "And we built a relationship with ChemLawn, but instead of them subcontracting me, I began to subcontract them for lawn care services to my customers.
Even though the first five years of business were good, lack of labor became an immediate dilemma. "I used high school kids for labor and prayed that they would show up," he said. "But the grass grew faster than the kids could work, and I had problems. I was naïve and didn’t think about the consequences."
DeBell had to find labor – and fast. He searched drug rehabilitation centers, prisons, fire stations and inner city programs looking for people willing to work for him.
Despite the intensity of his search, DeBell said he wasn’t nervous about the life of his business. "We only took on the work we could get done," he said. And, in time, his contacts at Young Life paid off. Some college students from the Washington, D.C., area began to set up their courses around their work schedules. "Many Young Life leaders are college students, so they put the word out that I was looking," he explained. "I also advertised in college newspapers."
The outdoor work environment persuaded a few of the students to join DeBell’s team full-time after college, "providing the foundation on which we have grown," he said.

Instead of crews with foremen, Clippers uses teams with coaches "because we send a team out of here, not a crew, and we believe in teamwork," said company President John DeBell. "And coaches have the responsibility to motivate and develop their teams."
To become a coach, an employee must be trainable, bilingual and have a driver’s license. All team members wear light blue shirts and coaches wear white shirts. UNDER CONTROL. In 1988, DeBell made the decision to bring lawn care services in-house. While subcontracting those services had its good points, doing the work themselves gives the company more control over this section of the business. "We could now control toxicity issues and application conflicts with mowing schedules, offer more services to existing clients and seek additional clients," DeBell explained, pointing out that he hired Alan Musselman, an agronomist, to grow the lawn care division and handle employee training and licensing.
As Clippers’ client portfolio expanded, the company soon began offering enhancement services to its customers. This division expanded more significantly in the late 1980s, said Milton Ninde, the company’s enhancement division manager.
The division’s two- to three-man enhancement teams do a mix of installation and renovation jobs, and its biggest selling niche is annual color programs. "We usually do two rotations – one in spring and pansy and tulip installations in the fall," Ninde said (see Competitive Color below).
In 1995, snow removal services developed in the same way, but a severe blizzard in 1996 forced DeBell to pull his snow staff and sell his equipment.
This break from snow, however, didn’t last long. In the winter of 1999, DeBell repurchased plows, sanders and salters and reengaged his snow clients.
"As we looked at being a more complete company by offering more services to our existing clients, we saw an opportunity for minimum investment of equipment where we could add to the bottom line and also give the employees more hours during the wintertime based on the amount of snowfall," DeBell said. "Snow removal done correctly can be profitable, so offering clients additional services and bringing profitability to the company was an incentive for us to try again."
Though snow plowing represents only 2 percent of the company’s service mix, DeBell said it is now profitable and more manageable.
In the meantime, the maintenance division also changed. Early on, DeBell decided to give up residential mowing to spend 100 percent of his time on commercial projects, including apartment complexes, homeowners’ associations, streetscapes, shopping centers and new developments. "The efficiencies of mowing a commercial project and the demands from the client’s perspective were better suited for our company," DeBell said.
Today, nearly 60 percent of the company’s revenue comes from commercial maintenance. Clippers’ maintenance division manager, Ron Lewis, oversees the company’s 10, three- to five-man mowing teams.

Seasonal color is a competitive service in the Washington, D.C., area, so having an edge helps in the sales process.
Milton Ninde, division manager for enhancements, Clippers, Chantilly, Va., aims for creativity to stay ahead in an aggressive market.
To make sure he chooses the best flowers for each job, Ninde works closely with one grower who is "cutting edge," he said. "I do research and try a lot of new stuff. We don’t limit our selection to red and white begonias. I introduce tropicals and houseplants into annual displays and use different combinations. I’ve done container displays, used big palms, tropical plants in pools and done very mixed looks."
Staying on top of the latest in floral ideas, however, has its price. "It’s hard to top yourself each year," Ninde said. "One year, I used some elephant ears and came up with some ideas that blew this large retail center client away. But when the next year rolls around, and they call to say, ‘Wow, what you did last year was so cool. What are you doing this year?’ I have to search for a new idea they will like and will push the edge and top last year’s color design. That can be challenging."
Because clients have different tastes, Ninde credits his success to a trust factor with his clients. "We do what we say we’re going to do, and I’m honest with clients," Ninde said. "If they have an early spring garden party coming up and I know there’s going to be a frost the day after we install the flowers, I’ll tell them about it, and work out a different schedule. If clients are particular but they want to try something different, I’ll do it. If they don’t like it after the plants have bloomed four weeks later, I’ll scale it down for them. KEEPING THE FAITH. In 1996, Clippers’ revenue grew 8.9 percent and then lost 3.7 percent in 1997.
Clippers experienced its biggest growth year in 1998 at 23.8 percent, but the resulting benefits of a good growth year didn’t last. The next year, the company lost that growth, dropping 1.1 percent. "I was making some mistakes, such as not watching labor hours and letting overhead costs get out of control," DeBell explained. "I was not focused on the company at that time."
Up-and-down growth became a habit Clippers needed to break and stability became a chief company objective. Investigating reasons for the constant growth shuffle, DeBell discovered that labor was his greatest variable and realized that he was the main culprit guilty of poor cost tracking and inefficient labor management.
"I felt like God gave me this company, I was responsible for it and I wasn’t being a good steward," he said. "I wasn’t working efficiently – I could have lost the company. I was very grateful that despite the financial loss, I realized I had a viable company and knew that I needed to spend the proper amount of time managing the company and getting things back in order."
More efficient use of labor became a reality once DeBell more carefully watched and managed overtime hours. He reinforced daily man-hour tracking and kept an eagle eye on meeting hourly property goals. Properties that did not generate profits were replaced with lucrative ones. "If I’m spending more hours on a property, I’m spending more labor there and if I’m spending more labor there, I’m blowing my goals," DeBell explained. "That directly impacts the bottom line."
Encouraging employees to be more aware of their job hours meant helping them understand that bigger bonuses are the result of keeping costs down during spring and fall – the year’s hardest times in terms of labor hours, DeBell said. Paying more attention to the company’s Wednesday report, a weekly update on budgeted and actual labor hours for the previous week, became a necessity as did monthly financial review meetings.
Two years of increased labor efficiency, reduced overhead and retention of profitable properties brought Clippers out of the red. Stability also made DeBell realize the importance of planning. "Strategic planning has never been a priority for us," DeBell admitted. "We would grow, stabilize and reduce debt, and repeat, but we did not provide ourselves with a strategic plan to grow the company. As I looked back at the history of our growth, I made a decision that I wanted to see continuous steady growth instead of sporadic growth."
In pursuit of 39 percent growth for 2001, which would bring the company up to $3.45 million, DeBell said he is currently working with a consultant to develop a strategic plan that includes 10-year growth goals. "Because we weren’t planning and hadn’t done it correctly in the past, we thought it was important to bring someone in who had expertise," DeBell remarked.
LOVE ONE ANOTHER. Even though DeBell admits to strong Christian convictions and is open about it with his employees, he didn’t build his business by hiring people with particular beliefs.
But Clippers is set up on standards that DeBell calls "biblical." These include never asking employees to work on Sundays (except during snowstorms), treating employees with respect and dignity and expecting them to do the same for each other, embracing honesty, discussing employee issues and reprimanding them in private, and paying employees fairly and on time.
"The company is not me – the company is all of the employees," DeBell said. "We have built this company on integrity."
A few of DeBell’s programs are set up to encourage honesty and trust – the basis of the company beliefs. For instance, if an employee causes property damage, such as a broken window or marred gutter, he or she is not penalized for that first mistake. "Mistakes happen," DeBell explained.
When a second mistake is made, DeBell or one of the division managers will sit down with the employee and discuss why and how the mistake was made. If a pattern develops, then guilty employees will have to start assuming costs for their mistakes. "I think this policy works well, but not 100 percent. Not everything gets reported – sometimes it’s the client who calls us," DeBell pointed out.
Employees who come on board also are trusted to make decisions in the field, such as coming up with ways to trim hours on a job or solving a site maintenance problem. DeBell tries to make employees feel comfortable doing this by supporting their decisions. If a proper decision is made, he’ll sit down with the employee and discuss why it was wrong so the employee can learn from that. "They know I’ll support their decisions," he explained. "And I think they are secure making decisions on their own."
As employees move up in the company, DeBell empowers them, providing them with an opportunity to share ideas and positively influence the company. For instance, Clippers’ division managers prepare their own budgets and turn them in for his input and approval. This way they know exactly where and why they budget costs in order to make that division profitable, DeBell said.
Even though Clippers began by employing high school students in the Young Life program, 90 percent of the company’s production employees are Hispanic today.
To encourage and motivate employees, DeBell occasionally rewards them for "doing the right things," he said. One example is an employee suggestion called ‘Clipper Attacks.’ "If our guys get out of the shop on time, we’ll stop the truck on the way out and give them money for lunch that day," DeBell explained. "Another day, we may stop the first truck to leave and check if it is properly loaded and that the right safety precautions are in place. If so, we’ll treat them to lunch."
Several times a year, Clippers hosts a barbecue for its staff. In the beginning, the company prepared the traditional hamburgers, hotdogs and potato salad, Ninde said. Now, a Spanish market caters the meal.
Every fall, Clippers also takes its employees out for a surprise day of fun. Last year, this included Chinese food and bowling.
DeBell said he ensures his employees are treated well because he feels they are responsible for the growth and stability of Clippers. "We are very appreciative of our employees," DeBell stressed. "They, along with a biblical faith and a good client base, will be the three things working together for our future success."
